Artificial intelligence is already entering organizational processes, with or without a strategy. The real question is not whether to adopt it, but whether to lead it or be subjected to it.

In recent years we have seen organizations of every size face this transition in two radically different ways. Some chose to govern it. Others were subjected to it.

Those who are subjected to change

Being subjected to change means letting AI into processes without shared rules. It means each team uses it however it wants, on whatever data it wants, with whatever traceability it wants. Or doesn't use it at all, because it doesn't know how to integrate it into the workflow.

When this happens, predictable things follow: duplicated effort, dependence on specific vendors, loss of control over how a decision is reached. And when the project ends, the capability that was built disperses along with the team.

It is not a question of technological maturity. It is a question of governance.

Those who lead change

Leading change means starting from a different question: not "which AI do we use," but "how do we turn AI into a process, into a method, into something that lasts."

Those who do it start here: They define a shared operating standard, not for every project, but for the first one. And they extend it only where it has worked. They track how work is done, not just what is produced. Because when an audit asks how you reached a decision, the answer cannot be "the model knows." They keep the infrastructure under control. AI speeds up the work, but does not own it. They turn the skills you already have into a competitive advantage, instead of replacing them with a black box.

This is not revolutionary. It is engineering.

What it means to turn AI into capability
